A、B两家企业都是由个人以很少的资金创办的,在生产经营过程中企业逐渐扩大。A企业的经营者仍沿用企业初创时期的组织机构形式及管理方法,并要求企业所有人员都直接向他汇报,事无巨细,一切都由经营者进行决策和管理,结果导致企业内部管理混乱,发展停滞不前。

B企业的经营者及时调整组织机构以适应企业的规模,并在企业内部建立一定的管理层次,制定一系列管理规范,同时从企业外部引进优秀的管理人员,最后企业继续高速发展,企业逐渐扩大。

根据以上资料,请回答:

(1)请根据组织理论中的管理宽度与管理层次等方面知识,试述对A企业而言,其经营者直接管理企业中的每一位员工的做法是否好,为什么?

答:A企业的做法不好。这是因为人的管理幅度是有限的,企业的经营管理者在企业发展后仍然沿用老的组织结构形式,必然是管理者的管理幅度增大,虽然他事无巨细、甚至吃了很多的苦,但由于事情太多,而导致他无法全部管理到位,何况这样也不利于调动下级工作的积极性,使得企业内部管理混乱,发展停滞不前。

(2)试举出两种可供B企业经营者选择的组织结构形式,并简述其主要特点。答:可供企业选择的组织结构形式有事业部型组织结构或矩阵型组织结构。事业部制组织的优点是公司能把统一管理、多种经营和专业分工更好地结合起来,公司和事业部的责、权、利划分比较明确,能较地调动经营管理人员的积极性;事业部制以利润责任为核心,能够保证公司获得稳定的利润;通过各个事业部门独立进行生产经营活动,能为公司不断培养出高级管理人才。
